The initial assessment

When I first walked into this mid-sized law firm last fall, I could see they needed the EOS® Delegate and Elevate framework immediately. The managing partner (let’s call him David) had reached out to me because despite having incredible legal talent, the firm was struggling to grow beyond their current plateau.

We sorted all the things into four categories, using a quadrant system:

Step 3: The Eye-Opening Results

What we discovered was staggering. These brilliant legal minds were spending 60-70% of their time in the bottom two quadrants – doing work that drained their energy and didn’t leverage their highest-value skills.

David, for instance, was spending hours each week reviewing junior associate work, managing client scheduling conflicts, and handling administrative tasks that his assistant could easily manage.

We created a systematic plan, aligning each partner’s focus and responsibilities with the firm’s strategic goals to ensure clarity and effective decision-making:

Immediate Delegations: Administrative tasks, routine document reviews, and client communication that didn’t require partner-level expertise were identified for delegation within 30 days, giving trust and responsibility to team members to empower them and free up partner capacity.

Progressive Elevations: Each partner committed to spending at least 20% of their time on activities that only they could do – strategic client relationships, complex case strategy, business development, and team development. We emphasized focusing on individual strengths to maximize each partner’s impact and foster growth.

Accountability Systems: We used the  Weekly Company Scorecard® tool to keep track of the most important activity-based metrics in the business. This gave us visibility into the business progress and drew our attention to certain indicators that may have been off track that they could fix proactively, rather than reactively.  

Drumroll… the results

Fast forward to our recent quarterly review, and the EOS® Delegate and Elevate transformation has been remarkable. David approached me with a completely different energy than that first meeting.

“Meryl, I have to tell you – I redid the exercise last month, and I barely recognized my own results compared to where we started.”
