Complete guide: How to use the Vision Traction Organizer™ template to get clear & get traction

If you’ve ever felt like your business is working hard but not making meaningful progress, you’re not alone. Leaders aren’t lacking effort…they’re lacking clarity.

Too often, a founder or CEO has a strong vision in their head but hasn’t clearly shared it with the team. When that happens, people work hard but in different directions. Priorities get fuzzy. Momentum stalls.

That’s exactly why the VTO (Vision Traction Organizer™) exists.

BTW: If you prefer that I walked you through this, you can access a video walkthrough here

What Is the VTO?

The VTO is a simple, two-page tool from the Entrepreneurial Operating System® (EOS) that aligns your entire team around a unified vision. It replaces confusion with clarity and scattered efforts with coordinated action.

The VTO guides you through eight key questions, helping you define who you are, where you’re going, and how you’ll get there.

Let’s walk through each section.

Page 1: Vision

1. Core Values: Who Are You?

Your core values define the behaviors and attitudes that are non-negotiable inside your organization. They shape how you hire, fire, reward, and recognize people. If you as the leader aren’t living them, they’re not core values…they’re just aspirations.

When core values are clear and consistently reinforced, they naturally attract the right people and repel the wrong ones.

2. Core Focus: What Do You Do Best?

This section defines your purpose…why you exist, and your niche…what you do better than anyone else.

Without a clear core focus, businesses tend to chase every new idea or opportunity. Shiny object syndrome creeps in, distractions multiply, and momentum disappears. Clarity here keeps you disciplined and confident in what to say “yes” to—and what to avoid.

3. 10-Year Target: Your North Star

Yes, ten years sounds far away. But defining a long-term target gives you and your team something inspiring to move toward. When your destination is clear, it becomes much easier to build the map that will get you there.

4. Marketing Strategy: Who Are You Talking To?

In this section, you’ll identify:

  • Your ideal customer
  • What makes you different
  • Where to find them
  • What to say to them

When everyone…from marketing to sales to customer success…understands who you serve and what sets you apart, your message becomes powerful and consistent.

5. 3-Year Picture: What Will Success Look Like?

Now we bring the long-term vision a little closer. You’ll define:

  • A specific date three years from now
  • Expected revenue and profit goals
  • 10–15 bullet points describing what the business looks and feels like by then

This paints a tangible picture of the future that the whole team can see and get behind.

This is where we shift from vision to execution.

6. 1-Year Plan: What Must Happen in the Next 12 Months?

Here you define:

  • A revenue target
  • Profit goals
  • 3–7 priorities (no more)

Instead of overwhelming the team with every idea, you identify the few initiatives that matter most.

7. Quarterly Rocks: What Will We Execute Now?

Every 90 days, you reset and choose 3 to 7 Rocks…major priorities that move the 1-Year Plan forward. Each Rock gets an owner, creating accountability and clarity.

Whether you’re a solopreneur or leading a large team, Rocks keep everyone focused and prevent your to-do list from becoming 30 priorities disguised as “urgent.”

8. Issues List: What’s Getting in the Way?

This is your parking lot for ideas, obstacles, and challenges that could slow momentum. Instead of ignoring them or letting them distract you mid-quarter, you capture them and solve them strategically.

Why the VTO Works

The VTO turns vision into action.

It aligns your team.
It clarifies priorities.
It gives you a system to execute consistently.

One simple tool. Eight essential questions. Unlimited clarity and traction.
